The challenge

In 2026, a global entertainment brand was growing at record pace, driven by its own franchise products and its licensed entertainment partnerships.

But its fan base had no common definition, and every team counted it differently. Its signals sat across six separate data capabilities with nothing joining them up. As a result, investment in this core consumer group couldn't be compared fairly with other uses of the same budget.

The approach

I designed an end-to-end strategy built on three pillars:

  • One Fan Index defines a fan by what they feel, do and share (Heart, Hands, Voice). It is tracked as a five-step fan ladder and seven fan groups, for the brand, its own franchises and its partner properties.
  • One Fan Value adds the index to the existing marketing mix model (MMM). Lifetime value, advocacy and launch velocity are measured alongside it. Three tests (timing, contribution and geo experiments) confirm that the Fan Index causes growth rather than just moving with it.
  • One Fan Scorecard judges every investment on two clocks: return this year and fans built over the long term.

Results & impact

The framework gives leadership one comparable value per fan, with no sale counted twice, and turns that value into four clear investment decisions: scale, build, optimise, or fix and stop.

An 18-month roadmap starts with data the business already owns: a baseline in six months, first proof in twelve and full embedding by eighteen.

The fan base stops being funded on faith and is valued like any other driver of growth. Because the scorecard is built into the planning calendar and agreed with Finance and Marketing Planning, budget follows the evidence.

The question this work answered. If it is one your leadership team is asking, let's talk.
